When water starts hot and turns cold after a few minutes, the water heater is not completely dead. It is producing heat, but its stored supply or recovery rate is not keeping up with the demand.
That distinction changes the troubleshooting path. Before replacing the heater, compare what the household is asking for with what the system can deliver and whether its performance has declined.
Start with the pattern
Does it happen only in the morning when two showers overlap? Or after one short shower? Did the problem appear suddenly, or has the system always behaved this way?
A problem limited to simultaneous use often indicates capacity. A sudden change with the same routine points more toward maintenance or a component fault.
A storage tank has a finite hot-water reserve
As hot water leaves a storage heater, cold water enters and the tank gradually loses usable temperature. The nameplate gallon capacity is not identical to shower time because incoming-water temperature, heater setpoint and mixing at the fixture all affect usable volume.
If household size increased or laundry, dishwashing and showers now overlap, a heater that once seemed adequate can become undersized without actually failing.
Recovery rate matters as much as tank size
After part of the stored hot water is used, the heater needs time to recover. Recovery depends on input power, fuel, operating mode and incoming-water temperature.
Heat-pump water heaters may recover more slowly in their most efficient modes; some offer hybrid modes for higher-demand periods. Use only the modes intended by the manufacturer.
Check the setpoint, but do not simply turn it way up
A very low setpoint reduces the amount of usable mixed hot water. Raising it substantially, however, increases scald risk and energy use.
Around 120°F / 49°C is a common starting point for many systems. If you routinely need more capacity, diagnose sizing and recovery rather than turning the tank into a dangerously hot reserve.
One failed element can leave an electric tank with some hot water
Many electric storage heaters use upper and lower elements. If the lower element fails, the upper portion may still heat, giving you hot water but far less than expected.
Testing elements involves electrical measurements and often access panels. A technician can confirm the failure safely.
Sediment can reduce both performance and useful volume
Minerals can settle in the bottom of a storage tank. Rheem associates sediment with rumbling, slow recovery and hot water running out sooner.
Do not drain a heater blindly if it has never been maintained or you do not know the correct procedure. Hot water, old valves, gas and electrical connections all require model-specific safety steps.
A hot-water leak quietly consumes capacity
A dripping hot-side fixture, failed mixing valve or hidden leak can keep the heater working and make its reserve seem smaller.
Look for unexplained water use, warm piping when no fixture is open and visible leaks around fixtures or the heater.
A mixing cartridge can introduce cold water where it does not belong
Some failed single-handle faucets or shower valves allow cold water to cross into the hot line. That can create unstable temperature and mimic a tank that runs out too quickly.
If the problem is much worse at one shower than at other fixtures, compare locations before blaming the heater.
Tankless systems have a different limit: instantaneous capacity
A tankless heater does not empty a stored tank, but it can be asked to heat more flow than its burner or elements can support, especially when incoming water is very cold.
If total flow and temperature rise exceed rated capacity, outlet temperature can fall or the unit may limit flow. Check model specifications and error codes.
Separate heavy uses before buying a new heater
For several days, avoid overlapping showers with the dishwasher or clothes washer. If the problem disappears, you have identified a demand limit rather than a breakdown.
Efficient showerheads and repairing hot-water leaks can also extend available hot water without raising the setpoint.
When service or resizing makes sense
Get professional help when hot-water duration suddenly declines, sediment symptoms are strong, recovery is unusually slow, the heater leaks, an element is suspected to have failed or the system has never met normal household demand.
Hot water that runs out too quickly is best understood by comparing three things: storage, recovery and demand. A change in one of those is usually the clue.
